“Do you want to be rich or the perpetual king/queen?” That’s a question an investor might ask a first-time founding CEO. What they’re trying to determine is if the founder mostly cares about remaining the CEO all the way to an exit, versus doing whatever is best for the company to reach the best financial outcome for shareholders.
Why Can’t the Answer be “Both”?
It absolutely can. And we can all quickly think of examples of big-name tech company CEO’s that started their startup while in college and led it all the way to IPO and billions in revenue. But I’m guessing the odds are less than 1% that a founding CEO remains in the role all the way to a billion-dollar exit.
The odds certainly are different for a founding CEO that is fresh out of college versus one that has 10-15 years of business experience, but just never serving as the CEO. There are lots and lots of things to learn and experience about business the first time, in order to be more effective subsequent times. You might have heard the phrase “learn it, see it, do it, teach it”. If you haven’t previously learned or seen something, it’s much harder to do it effectively the first time.
One way I like to describe the general issue at hand with a first-time CEO is to imagine two lines on a graph. One line reflects the increasing complexities of the business as it grows, pivots and continuously matures. The other line reflects the increasing skills, capabilities and experience of the CEO.
If the slope of the CEO’s line equals or exceeds that of the business complexity, seemingly everything is fine. But if the lines ever cross, that’s when the board of directors and shareholders get serious about a CEO replacement.
Changing Complexities of a Business
The things that keep a CEO awake at night change quite dramatically from evolutionary stage to stage. In the earliest days, that might relate to customer discovery and developing a minimum viable product (MVP). Then it might relate to recruiting the early team members and securing seed funding. That might be followed by a relentless pursuit of product-market fit and a repeatable customer acquisition strategy.
So far, we’ve only gotten into the early revenue generation stages. Just imagine how many more things need to be put in place and optimized in order to reach $100M in annual revenue. If you haven’t been in that movie, trust me when I say that a ton of new things and associated complexities are introduced along the way.

The list below is just a short representative sample of things that could get really screwed up initially and potentially kill the company before there’s a chance to correct:
- Go-to-market strategy
- Company culture
- Lead investor selection and associated preferred shareholder rights
- International expansion
- Intellectual property protection
A first-time CEO might not know the questions to ask or alternatives to consider for items like the ones listed above. If those risks aren’t somehow mitigated, the overall risk-reward profile for the business venture is jeopardized.
Potential Solutions
Going back to the graph with two lines, if the objective is to keep the first-time CEO in the role as long as possible, the potential solutions are ones that help maintain, or increase, the slope of the CEO’s line so that it never crosses the business complexity line. Let’s explore a few such options.
Education
Most complex business topics require the CEO to have a foundational understanding before being able make good decisions and take appropriate actions. Even simply understanding and evaluating the advice given by others requires a previous foundational understanding.
The source of such education could be a simple as reading books. A great one for CEO’s approaching or recently exceeding the 25-employee mark is “The CEO Tightrope” by my friend, mentor and former boss, Joel Trammell. Also realize there is a difference in value to the CEO from books on management, strategy and leadership (like Joel’s book) versus ones that are function-specific. A long-term CEO must become great at the former and only benefits slightly from the later.
Another source of education is professional development courses. These are easy to find. They can be as short as a half-day workshop and as long as an 18-month executive MBA curriculum, with plenty of options in between.
Advisors
Most startups have advisors that help them in various ways. But in the context of this article, I’m referring to advisors that go beyond functional gap-filling when the company is young. Rather, they actually help the CEO grow and develop in their role. We often refer to such an advisor as a CEO Coach.
Early-stage board directors sometimes serve as a developmental advisor to the CEO. All of this means that CEO’s should think carefully about the desired value from people added to a formal advisory board and board of directors.

Executive Talent Recruitment
The CEO doesn’t need to become a badass ninja for each of the company’s various functional disciplines. Joel Trammell once told me that he wasn’t qualified to run any of the company’s functions as a VP. That’s because Joel had only ever been a serial founding CEO, and that’s the role he perfected. He hired the most badass ninja executives for each of the key functions, and then applied his leadership skills to create a high-performing executive team.
This ties back to the previously-mentioned need for the CEO to focus mostly on developing their skills in the areas of leadership, decision-making, strategy, fundraising, board management, and core value/culture protection. However, being surrounded by badass functional ninjas will inevitably impart valuable knowledge and experience to the CEO, over time.
Grading Yourself as CEO
Employees have annual performance reviews to help them understand how they are performing in their role and what improvements they could make. But what about the CEO? Who assess their performance? I guess the Board of Directors could, and should, do this. But I find that rarely happens in a recurring or comprehensive manner. Even the CEO might not want to subject themselves to a performance review by their Board.
When a founder asks me how they can know if they’re doing a good job as CEO, I share with them the following framework. Give it a try yourself and consider repeating every 12-18 months.
Evolution of the CEO Role
In Joel Trammell’s book The CEO Tightrope, he talks about the gradual evolution of the CEO from being project manager to leader. The transition becomes most apparent as the company passes through the 25-50 employee range.
While the CEO is in project manager mode, the question of how they are performing isn’t near as difficult as when they need to be a full-time leader.
Clarity & Alignment
Are all employees clear on the company’s vision, core values, and priorities for the current quarter and next 12 months? That’s pretty important and there’s really only one role responsible for ensuring it happens. The CEO.
Via survey or in-person interviews, find out the answer to the question above. Ask each employee what the company’s vision and core values are. Then ask what the major priorities for the company and their function (or role), both over the current quarter and the next year. If you’re getting both accurate and comprehensive answers from all, give yourself an A on this part of your CEO report card.
Great Place to Work
Ask your employees to answer the following question? “Would you recommend (company name) to others as a great place to work? If so, why? If not, why not?” Since many employees will tell you what you want to hear rather than their true answer, you might need to get this info via anonymous survey followed by group roundtables to discuss any important findings.
360 Degree Feedback
It’s totally OK to ask your executives, managers, and even all employees, to give you a performance review. If you decide to give it a try, consider some of the questions below. Follow this exercise with some group roundtables. During them ask questions for better understanding, and prepare to be honest and vulnerable when discussing any areas where you need improvement.
- What adjective or short phrases would you use to best describe Gordon’s personal character?
- What major competencies come to mind when you think about Gordon as the company CEO?
- To what degree do you see Gordon as credible? (rating options for “To what degree . . .” questions are extremely, a good bit, somewhat, not as much as needed, not at all)
- To what degree do you see Gordon as trustworthy?
- To what degree do you see Gordon as genuine/authentic?
- To what degree do you see Gordon as competent?
- How well does Gordon listen to others? (rating options for “How well . . .” questions are very well, well, average, not that well, terrible)
- How well does Gordon inspire and motivate the company to achieve its vision?
- How well does Gordon do at making decisions quickly, when needed?
- How well does Gordon delegate responsibly to the proper role/function?
- How well does Gordon solicit, welcome and value other’s opinions, even when they are in contrast with his own?
- How well does Gordon respond to constructive criticism and feedback?
- How well does Gordon act, respond and remain in control at times of extreme stress or crisis?
- How well does Gordon admit, and accept responsibility for, his failures, mistakes or bad decisions?
- What one thing would you advise Gordon to work on to improve his overall effectiveness as the company CEO?
- How much longer can you see Gordon remaining in the CEO role?
Personas and Personalities Matter
Some people are naturally quick at learning new concepts and developing new skills. Some are inherently curious about their personality, management style and strengths. Some are coachable while others are cocky.
Personas and personalities matter, in terms of maintaining the maximum positive slope for the CEO growth line. Much of that is baked into the CEO’s DNA and can’t realistically change. This is why the most experienced investors and board directors have an ability to size up a CEO along multiple dimensions, not just the ones listed on their resume.

Summary
Great CEOs are amazingly aware of their capabilities and limitations. They also commit themselves to the best interest of the company at various points in time and its ultimate vision. If you have the same aspirations, periodically ask yourself questions like the ones that follow:
- What new complexities will be introduced to our company in the coming year?
- Do I have a team of executives that are far more experienced and capable than me in their respective functions?
- Am I getting better at leadership, strategy and decision-making?
- Do I have resources I can reach out to in order to continue growing as a leader?
- Am I the best person to lead this company through the next major stage of evolution?
